The incorrect hypotheses made during the Shafa.ua project launch

Why does a marketplace need an investor? How do you check the hypotheses and find a target audience? Anton Yermolenko, a CEO of the Shafa.ua online marketplace, describes the challenges he faced during the launching of the project. Shafa is a huge web platform where people can buy second-hand clothes and accessories.

Shafa and ModnaKasta: different stages of the clothes lifecycle

Andriy Logvin, one of the owners of ModnaKasta, was an initiator of the Shafa.ua web platform, and to begin with, the project was supposed to be subsidiary. Andriy thought in a strategic way: ModnaKasta placed in the finals at the clothes sale cycle. Shops were unable to sell brand new items and sent it to the ModnaKasta website. Shafa took it to the next stage: here is stuff that was bought before and that is not currently being worn.

Pretty soon it became obvious that the project should be taking its own route. In September, 2013, it was launched as a startup. ModnaKasta does not own Shafa, but it is an investor and partner.

The hypothesis that almost killed the project

70% of hypotheses were initially wrong. We considered our audience might be a house-sitter girl. She has a wardrobe full of clothes, and she wants to sell them. We’ve had faith in this idea for a long time but we made a mistake. First off, this girl can’t take good photos, she lacks motivation. Second, she won’t be in touch with her potential buyers. Thirdly, she won’t be in any rush to send off her orders from the local post office.

Today, we are a web marketplace for sellers, for micro-businessmen. These are the people who are interested in making money. For them, sales are a real source of income, and we have a dream — to help them become professionals.

Micro-businessmen could be mothers on maternity leave, students, women of 25-45 years old who decided to start selling clothes. Sources of goods for them are second-hand shops, stocks, dropshopping and delivery of clothes from abroad.

The idea of trading with used goods is obvious for everyone who has been to a second hand market at least once. From one perspective, there are a lot of good clothes for little money. On the other hand, an ordinary person won’t go to the second-hand shop —  it's not “acceptable” for him. That's why we buy clothes from a second-hand shop, wash it, take cute pictures, increase the price by 300% and — voi la — we have a great product at a bargain price. Some sellers made this business their main source of income.

As for the second segment of the target audience — it's very simple. The project took the niche, which is familiar to everybody offline — Shafa became a market of second-hand stuff.

When a person makes a purchase on a web marketplace, he can hardly have a desired level of service and security. Luckily, people understand that they are on an online marketplace and not a real shop. A marketplace is a platform where people meet, and it's up to the clients whether to accept a deal and undergo all the risks or not. The value of any marketplace is in the ability to help choose and make a decision. Feedbacks and reviews are very helpful.

From intitial analysis to launching a simple MVP — 2.5 months

The analysis took a month. We studied the most successful projects in the world — Vinted, TreadFlip (note — from January, 2016 Le Tote), Poshmark, and analyzed them. Hiring a developer took another month, and 2 weeks were gone on creating a one-page test version of the platform (MVP). Development of the site is still in progress.

The main difficulty was to find sellers and tell them: “Get the items prepared, despite that nobody will buy it, because there are no buyers at this time”. Then it was necessary to find buyers and attract them to the web platform.

The principal mistakes that we have made during the launch of Shafa.ua were:

- Paying attention to irrelevant channels of traffic,

- Dalliance to SEO,

- Error in timing, 

- Wrong design of the hypothesis regarding the target audience.

These mistakes are normal when introducing a new product to the market. Similar projects start becoming profitable at a very slow rate, we thought that we would launch and promote a platform within a year, but on average it takes no less than 3 years. To find out the mistakes from the very beginning, it is highly recommended to create an MVP.

We are at the stage of searching our monetization model, today we have only the profit that we gain from placing announcements at the top of the main page and in categories. This advertising model was denied from the very beginning, it is an annoyance to our clients.

Users visit Shafa 5 times per day

We did not understand the story about SEO and tried to find the traffic from social networks, but that did not work. If you launch a C2C web marketplace, then a User Generated Content (UGC) should be used by default. And if so, you should understand that you cannot survive on commercial sources of traffic. It's vital to learn how to use free channels.

Today we don't spend money on attracting customers. However, we spend money on SEO, but it's within the basis of our strategy. Nowadays, the bounce rate is 22%, a visitor spends 12 minutes on the site, the average frequency of attendance being 5 times a day. An Internet shop cannot have such indicators. On our platform, people go 18 pages deep (visit depth), on an Internet shop that's only 2-5 pages.

Now the Shafa.ua team works on minimizing the number of encumbrances a visitor faces who really wants to post or buy something. In the future, the design of the site will be updated, and new channels of monetizing will be tested.

What would be good advice for those who are launching a marketplace? Just a few words. I think a marketplace is like a stone — you push it up a mountain, and then it rolls down by itself. It feels really unbelievable when it is rolling down, but you should work hard to get to this point.

Log in and register on Shafi

You can register on Shafi using your Facebook, Google or mobile number.

To register, you need to go to the registration page.

During the registration process, you need:

- choose a login - your nickname in Shafi. It cannot be changed after registration.

- enter your email. You will receive important notifications on it.

We recommend that you specify an up-to-date email address in your profile settings so that we can process your emails as quickly as possible.

After registration, you can  set a password  and enter the Closet using your login and password. 

In the future, posting items for sale will require confirmation via social media.

Unfortunately, if you can't verify your registration on Facebook or Google, it's not possible to add items =(

However, you can use the site as a buyer.

How to find out your login

You need to know your login (nickname on Shafi) if you plan to log in using your login and password.

If you're logged into your Closet profile

... then your login will be indicated on the  profile settings page  at the top =)

You can also find out your login directly from the address bar of the browser. For example, the link to your profile https://shafa.ua/member/customer_care means customer_care and will be your login.

If you can't log in to your Closet profile

In this case, you can find out your login in the following way:

- on the  login page through login and password,  you can recover the password. After changing the password, you will receive an email with your login. Instructions for setting a password  are here .

For already registered users, it is possible to enter the Cabinet using a login and password . To do this, you need to create a password

In the settings, there is a button immediately under the email field; Create a login password;. After clicking this button, you will receive an email with a link to create a password. Be sure to check that you have an up-to-date email in your settings that you have access to.

How to add an item to the Closet

Before adding items, read  the ad requirements 

1. Click on the "Add product" button

First of all, the system will offer you  to attach the phone number  to the profile on Shafi, if you have not done so before. This is a mandatory condition for the sale of Shafa.ua. You will be able to go to the page of adding products as soon as the phone number is linked to the profile.

2. Add a photo of your item. 

You can add up to 10 photos. Please note that the first photo is the main one. And it will represent your item in the catalog. Flip the photo in the right direction, do not ignore the gray arrows.

3. Name your thing correctly

You have already read the rules, so you know that if you write a title that contains a description or does not match the product itself, such an ad will be rejected. Name the thing briefly and clearly. For example, if you are selling a size 38 lined lightweight polka dot summer chiffon dress, you can include all of this in the description. And for the name, "Chiffon dress with polka dots" is perfect. We have collected more recommendations  here .

4. Select the state of the thing. 

Especially for you, we have explained  what each type of state of things means .

If the item has already been worn, do not put the status "New", even if it was worn once

5. Specify the brand

If you are selling a branded item, mention its brand - this will increase the chances of a faster sale.

Let's clarify that when moderating branded goods in new condition, the moderation department focuses on their average market value.

If the price you have set is lower than the average market price of original products, and the photo does not have confirmations of originality, then they are forced to reject such an ad.

✅You can add such confirmations immediately to the ad (it must pass moderation without problems), or you can send it to us by mail.

Therefore, confirmation can be:

- a receipt for the purchase of goods, or an electronic receipt in a readable form;

- a photo of the item with the original price tag in a legible form;

- a photo of the batch code in readable form, if we are talking about cosmetics or perfumes;

- a photo of the serial number in legible form.

It can be another document confirming the originality of the product.

➡️ If you cannot confirm the originality of the product, then in this case, remove all mentions of the brand from your ad, and it will pass moderation 😉

6. Add description and composition. 

These are not mandatory items, but if you describe your item and include measurements, it will save time for you and the buyer. If things have flaws or any nuances, be sure to write about it.

7. Assign the correct category

Please note that some categories have multiple levels. If you place shoes in dresses, there will be no chance of sale.

8. Specify the correct size

If you do not understand what size you need to specify, and there is no label on the item, the article on how to take measurements will help you. We have detailed how to take measurements and how to determine size

9. Choose the desired color

You can choose 2 colors. You should not choose the wrong colors, because most often buyers are looking for something specific.

10. Set the price

Set the price for which you will actually sell the item. It must be in the national currency - hryvnia.

11. Check availability of your photos

Be sure to check that you have added at least 1 photo taken by yourself. Please note that photos taken by the supplier are not considered yours. If there is no photo in the ad, it will not pass moderation. Also, for violation of this point of the rules, a temporary blocking of the profile is provided.

12. Click the "Add to catalog" button

Your item will appear in your profile under the "Under Moderation" tab and will be queued for moderation. You can read what moderation is and the most frequently asked questions about it  here . 

After the item passes moderation, it will appear in the general catalog and in a separate " News " section. 

If you make changes to an ad after it has been moderated and published on the site, the ad may be re-moderated🙌🏻

How can a buyer place an order with payment by card or cash?

Two payment methods are possible on the site: Secure payment and to the seller by card. We will tell you how to buy a product using a card or cash payment method.

2. Fill in the information if you are buying for the first time. These are your PIN, mobile number, delivery method (logistics are available) and payment method (in our case, you need to choose the Seller by card).

5. Now you need to agree on the payment method (payment by card, partial payment or cash on delivery). We do not advise you to make a full prepayment to sellers who are new to Shafi, have less than 5 reviews or simply cause you insecurity. 6. Information about all your orders will be on the "My purchases" page. There you can track the status of the order, details, reject the order, see the sales tax.  You can always cancel an order BEFORE the product is shipped. After the seller issues the parcel at the post office using our TTN, this option is not available.

- Questions and answers

1. Why did my order go to the "Cancelled" tab, although I did not cancel it?

Because the seller did not accept it. There are three reasons for this:

1) the seller cannot fulfill the order;

2) the seller did not have time to accept the order: he had 24 hours to do so after you placed it.

3) The seller indicated a different TTN than the one you have in the Order Details.

2. When can I leave feedback on a purchase?

As soon as the seller marks you as a buyer. This should happen when you pay 100% of the cost of the item.
